How to turn an income goal into leads

Work backwards. Start with the income you want to keep, figure out how much you net per closing, then divide through your conversion rates to find how many appointments and leads that takes.

Net per closing = price × commission % − brokerage share (until the cap) − fees Closings = income goal ÷ net per closing (rounded up) Signed clients = closings ÷ signed-to-closing rate Appointments = signed clients ÷ appointment-to-signed rate Leads = appointments ÷ lead-to-appointment rate Lead budget = leads × cost per lead

Worked example

To keep $120,000 at a $450,000 average price, 2.5% commission, a 70/30 split and $395 in fees, you net about $7,480 per closing, so you need 17 closings. At 75% of signed clients closing and 50% of appointments signing, that is 23 signed clients and 46 appointments. At an 8% lead-to-appointment rate, it takes about 567 leads a year, or 47 a month. If faster replies lift appointments by 50%, you need about 31 a month instead.

Where to find your conversion rates

Look at the last 12 months in your CRM: how many new leads came in, how many turned into appointments, how many signed and how many closed. If you do not track this yet, start with conservative numbers and update them after a quarter.

Questions people ask

How many leads do I need to close a deal in real estate?

It depends on your conversion rates. Divide 1 by the product of your lead-to-appointment, appointment-to-signed and signed-to-closing rates. At 8%, 50% and 75%, that is about 33 leads per closing.

What is GCI in real estate?

GCI is gross commission income: the total commission you earn before your brokerage split, fees and expenses.

How do I set a real estate income goal?

Decide what you want to keep after your split and fees, then use your average sale price and commission to work out net per closing. Divide the goal by that number to get the closings you need.

How can I hit my goal with fewer leads?

Improve conversion. Replying faster, following up longer and booking appointments sooner raise the share of leads that become clients, which lowers the number of leads (and the budget) you need.

Can team leads use this?

Yes. Run it once per agent with that agent’s split and conversion rates, or once for the whole team using team totals.
